Prepared for Townline

A connected foundation for sales, leasing, and customer relationships.

HubSpot implementation, team enablement, and ongoing strategic support from Betcher Consulting Group.

Proposal: HubSpot Implementation & Growth Partnership

Prepared by: Dave Betcher | Betcher Consulting Group

01Executive overview

One relationship platform, two distinct customer journeys.

Townline’s sales and leasing teams serve different customer journeys, but both depend on timely responses, clear ownership, and reliable information. This engagement establishes HubSpot as one shared CRM, with distinct sales and leasing processes and defined handoffs to the systems that manage transactions, applications, and residents.

One shared CRM

Distinct sales and leasing journeys built on one contact database.

Consistent follow-up

Reliable inquiry handling, follow-up, and project-level ownership.

Initial AI pilots

One AI-assisted nurture pilot and one website customer-agent pilot.

Reporting and adoption

Core dashboards, role-based training, and the Townline Success Center.

Indicative 10 weeks

A phased implementation from the agreed kickoff date.

Intended outcomes

  • Bring customer information into a consistent CRM structure.
  • Give sales and leasing teams workflows that fit their businesses.
  • Reduce manual follow-up and repetitive administration.
  • Improve inquiry response and appointment conversion.
  • Give leadership visibility by project, property, source, and team.
  • Support controlled handoffs into transaction and property management systems.

We will establish current baselines during discovery and measure improvements against them.

02Our understanding

What we heard on October 21, 2026.

  • Townline manages both residential for-sale and rental products.
  • Lasso supports residential sales; Yardi and RentCafe support parts of the rental and property management environment.
  • Townline wants to know which leasing CRM functions HubSpot can replace and which should remain in Yardi/RentCafe.
  • Pauline needs a clear prospect-to-resident explanation for the property management team.
  • Avesdo is part of the sales integration discussion.
  • Templates are adapted manually today, with inconsistent execution.
  • Leadership is interested in after-hours response, appointment reminders, and better personalization.
  • The West Coquitlam and Burke Mountain projects may return to market around mid-to-late February 2027.
The February 2027 timing for the West Coquitlam and Burke Mountain projects makes early data preparation and launch prioritization important.

Part one

Implementation & Launch

Dave Betcher works directly with Townline’s sales, leasing, marketing, and property management teams, from CRM strategy and configuration through migration, training, and launch.

04Workstream

Discovery and solution design

Working sessions with sales, leasing, marketing, property management, administration, and leadership to confirm how Townline works today and what launches first.

What we will do

  • Current systems, processes, and follow-up practices
  • Active and upcoming projects and rental properties
  • Website and inquiry sources
  • Lead ownership, coverage, and appointment outcomes
  • Sales transaction and rental application handoffs
  • Reporting needs and management questions
  • Data quality, exports, and historical information
  • User roles, access, and subscription dependencies

Deliverables

  • Approved implementation blueprint
  • Separate sales and leasing journey maps
  • Data and integration inventory
  • Prioritized configuration backlog
  • Confirmed launch scope and acceptance criteria

Dependencies and decisions

  • Team availability for working sessions
  • Access to current system exports and documentation

How scope is set

  1. 1. Before kickoff

Agree the initial scope, assumptions, deliverable allowances, source datasets, payment terms, and responsibilities.

  2. 2. During discovery

Validate those assumptions and refine the implementation blueprint, mappings, workflows, and acceptance criteria.

  3. 3. If more work is identified

Document the impact and obtain Townline’s approval before expanding scope, fees, or timing.

The number of launch forms, workflows, templates, dashboards, and training sessions will be confirmed in the final scope agreement.

05CRM architecture

One contact database, separate opportunities, clear ownership.

One shared contact database will support separate sales and leasing opportunities. A proposed Community / Property object will contain one record for each development or rental property. Each opportunity will be associated with the relevant project and assigned to an individual sales or leasing representative.

ComponentProposed structure
ContactsOne record per person, with shared relationship history and communication preferences.
OpportunitiesSeparate deal records for distinct purchasing or leasing journeys.
PipelinesOne primary residential sales pipeline and one primary leasing pipeline.
Communities / PropertiesOne proposed custom object, with a separate record for each project or rental property.
Project teamsThe sales or leasing agents responsible for each project, with coverage arrangements where agents work across projects.
Opportunity ownersThe individual representative accountable for follow-up on each deal.
UnitsAdded when inventory data and integration feasibility are confirmed.

How it works

  • Projects are records within one object, not separate custom objects.
  • A person may have multiple opportunities with different owners.
  • Budgets, timing, stages, and project-specific preferences belong to the relevant opportunity.
  • Project information determines routing; the individual owner remains accountable.
  • This is the proposed design. It will be validated against licensing and requirements during discovery before configuration.

Account setup

  • Account settings, naming conventions, teams, users, and permissions
  • Lead source, campaign tracking, and lifecycle definitions
  • Subscription and communication preferences
  • Saved views and daily workspaces
  • Required information at appropriate stages
  • Duplicate management and data governance

06Workstream

Data audit, cleanup, and migration

Historical data preparation is a major workstream. Together we will decide which records to import, retain elsewhere, or exclude. Historical information is kept even when it will not be a marketing contact.

What we will do

  • Inventory Lasso and agreed rental-source exports, with record counts
  • Identify duplicates across projects and databases
  • Standardize names, phone numbers, dates, sources, and statuses
  • Map fields, users, projects, properties, and ownership
  • Preserve legacy identifiers, unsubscribes, and suppression information
  • Assess consent evidence and map available notes and history
  • Sample migration, validation, and full migration of the approved dataset
  • Reconciliation, final change capture, and cutover planning

Deliverables

  • Data audit summary and mapping workbook
  • Deduplication and exception rules
  • Migration reconciliation and documented limitations
  • Approved cutover checklist
The October discussion referenced approximately 115,000 potential marketing contacts and a historical reporting dataset of approximately 233,000 records. These are planning references, not validated import totals. Historical fidelity depends on what the available exports contain.

07Workstream

Marketing contact and subscription strategy

How the paid marketing audience is selected and governed. Marketing-contact status and consent are separate: a contact may consent without being in the paid tier, but no one is marketed to without permission.

What we will do

  • Segmentation by sales or leasing interest, project, timing, preferences, engagement, and permission
  • Rules for promoting contacts to marketing status and reviewing inactive audiences
  • Approval controls for large audience changes
  • Subscription types, suppression, and frequency management
  • Monitoring against the contracted contact tier

Deliverables

  • Documented marketing-contact rules and subscription types
  • Audience monitoring view

Dependencies and decisions

  • HubSpot tier increases and renewal rules apply; a temporary audience increase may not reduce cost immediately.

08–09Sales and leasing processes

Two journeys, given equal care.

Sales and leasing share contacts but run on separate pipelines, owners, and reporting. Stages below are proposed and confirmed in discovery. Long-term nurture is a separate disposition so inactive opportunities do not inflate the active pipeline.

Residential sales
  1. New Inquiry

Online or walk-in inquiry captured and routed to the project.

  2. Engaged / Needs Identified

A human conversation confirms interests and timing.

  3. Appointment Scheduled

Visit booked with confirmation and reminders.

  4. Appointment Completed

Outcome recorded with a dated next step.

  5. Actively Considering

Qualified purchaser evaluating homes and options.

  6. Reservation / Offer in Progress

    Reservation or offer under preparation.

  7. Under Contract

    Contract confirmed; transaction handoff begins.

  8. Closed / Homeowner

    Relationship continues as homeowner.

  9. Closed Lost

Lost reason recorded; reactivation rules apply.

Leasing
  1. New Rental Inquiry

Inquiry captured with property interest and move-in date.

  2. Engaged / Requirements Confirmed

    Budget, bedrooms, and timing confirmed.

  3. Tour Scheduled

Tour booked with confirmation and reminders.

  4. Tour Completed

Outcome recorded with a dated next step.

  5. Application Invited

Prospect directed to the approved application process.

  6. Application Submitted

Milestone reflected from the operational system.

  7. Screening / Review

Handled in Yardi/RentCafe and screening tools, not HubSpot.

  8. Approved

    Approval milestone reflected.

  9. Lease Signed

    Prospect nurture stops or changes.

  10. Moved In / Resident

Resident operations continue in the property management system.

  11. Closed Lost / Withdrawn

Reason recorded; future-availability nurture where appropriate.

Sales configuration
  • Online and walk-in inquiry capture
  • Project-specific routing, owner assignment, and backup coverage
  • Response expectations and qualification fields
  • Appointment scheduling and visit outcomes
  • Opportunity creation rules, next steps, and expected dates
  • Realtor relationships where relevant
  • Contract and closing milestones
  • Lost reasons and reactivation rules

Configured so the West Coquitlam and Burke Mountain projects can capture registrations, route inquiries, and book appointments as they return to market.

Leasing information captured
  • Property interest and preferred move-in date
  • Monthly budget, bedroom, and floor-plan preferences
  • Relevant requirements volunteered by the prospect
  • Tour preferences and assigned leasing representative
  • Application and lease status
  • Lost or withdrawn reason

Near-term movers receive shorter follow-up cycles; future movers receive nurture tied to availability. HubSpot makes no screening or eligibility decisions.

Four moments we measure separately in sales
MomentWhat it means
Acknowledging an inquiryAn automated or templated receipt confirming the inquiry arrived.
Meaningful human responseA team member responds personally to the customer’s question.
Qualifying an opportunityInterests, timing, and fit are confirmed in conversation.
Recording a confirmed saleA contract milestone is confirmed by the transaction system of record.

10Integrations

A clear path from prospect to resident.

Integration discovery and planning are included. Development will be scoped and priced after available interfaces, access, and requirements are confirmed.

Yardi and RentCafe

HubSpot

Relationship and engagement

  • Inquiry capture and relationship history
  • Prospect communication
  • Lead ownership and follow-up
  • Tour coordination
  • Marketing and engagement visibility
  • Leasing pipeline reporting
Yardi / RentCafe

Applications and resident operations

  • Agreed application workflows
  • Screening and credit-check processes
  • Lease and resident operations
  • Property management and accounting
  • Resident services currently supported there

Proposed prospect-to-resident journey

  1. 1A prospect submits a rental inquiry.
  2. 2HubSpot records the inquiry, assigns an owner, and starts follow-up.
  3. 3The leasing team qualifies the prospect and manages the tour.
  4. 4At an agreed milestone, the prospect moves into the approved application process.
  5. 5Yardi/RentCafe and associated screening tools manage the application steps.
  6. 6Selected application, lease, and resident milestones return to HubSpot where the interfaces allow.
  7. 7Prospect nurture stops or changes after lease signing or move-in.

Implementation paths to assess

PathCondition
Supported vendor or partner connectorPreferred where available and appropriate for Townline’s modules.
Approved direct API integrationRequires vendor-approved access and documentation.
Middleware such as ZapierOnly if the required interfaces are available. Middleware does not bypass vendor access restrictions.
Documented assisted handoffAn interim, staff-assisted process, used only with Townline’s agreement.

Important conditions

  • A native connection between HubSpot and Townline’s Yardi/RentCafe environment has not been verified.
  • Vendor access and supported interfaces must be confirmed with the vendor.
  • Vendor, middleware, and other third-party charges are separate and approved before commitment.
  • Screening, application decisions, and resident operations remain in the appropriate operational systems. Credit reports and screening documents are not transferred into HubSpot.
  • Any interim handoff requires Townline’s agreement.
  • Existing systems or modules should not be retired until continuity is verified.
What integration discovery confirms
  • Exact Yardi and RentCafe products, versions, and modules in use
  • API or interface access and vendor approvals
  • Available supported connectors
  • Required fields, data direction, and the authoritative source for each
  • Trigger events and update frequency
  • Identity matching, duplicates, and conflict handling
  • Error notifications, retries, and monitoring ownership
  • Third-party fees and ongoing maintenance

Avesdo sales transaction handoff

A proposed stage-based handoff into Avesdo. No existing connector or two-way synchronization is assumed.

Included discovery and planning

  • Define the handoff milestone
  • Agree required purchaser and opportunity data
  • Map project, unit, and contact identifiers
  • Avoid duplicate transaction records
  • Determine which transaction milestones can return to HubSpot
  • Identify the authoritative system for contract information

Deliverable

Completed discovery, feasibility assessment, data mapping, and an agreed handoff plan.

12Website forms, tracking, and appointments

Every inquiry arrives with its context.

Existing websites can stay in place. Tracking follows Townline’s approved consent settings; not every anonymous visitor can be identified.

  • Website inquiry, registration, and Schedule a Tour forms
  • Event registration where included in launch scope
  • Hidden project, property, and source information
  • Thank-you messages and next steps
  • HubSpot tracking, campaign, and UTM conventions
  • Calendar connections and scheduling links
  • Assignment and notification workflows
  • Mobile usability and end-to-end submission testing

13Email, SMS, and follow-up automation

Consistent follow-up that knows when to stop.

Separate sales and leasing programs. The workflows below are potential launch workflows, finalized in the blueprint. Every sequence pauses when a customer replies, books, progresses, opts out, or an owner takes over.

TriggerCustomer communicationTeam actionExit rule
New inquiry submittedImmediate acknowledgment with a relevant next stepOwner assigned and notified; follow-up task createdStops when the owner responds personally

Writing approach

  • Reference the customer’s expressed interests
  • Ask a useful, easy-to-answer question
  • Provide a relevant next step and link
  • Avoid repeated generic “checking in” messages

SMS

  • Assess promotional and appointment reminder messaging
  • Confirm provider eligibility, registration, and consent requirements
  • Model usage and confirm costs and sending limits before activation

SMS subscriptions and usage are third-party costs.

14AI & Automation

AI-Powered Engagement, Nurturing & Team Support

AI helps sales and leasing teams respond consistently, make communication more relevant, and find the next useful action, with people staying in control. We start with two controlled pilots before any broader rollout.

Personalized AI nurturing

Adapts follow-up to what a prospect has shared, such as preferred community or property, home or suite type, budget, timing, and appointment history.

  • Approved tone and messaging guidelines
  • Defined audience, timing, and frequency
  • Human review during the pilot
  • Exits on reply, booking, progression, or opt-out

Website customer agent

After-hours automated assistance using approved Townline content to answer common questions and guide visitors to the right next step. It is not 24/7 human support.

  • Answers about communities, properties, amenities, and the inquiry process
  • Routes conversations to the sales or leasing team
  • Escalates questions that need a person
  • Never invents pricing, availability, incentives, or contract terms

Team productivity and insights

Where supported, AI can summarize contact history, prepare appointment briefs, draft follow-up for staff review, highlight renewed interest, and summarize verified CRM metrics for managers. Staff confirm important information and decide how to act.

Included in the implementation
  • AI use-case and subscription review.
  • Approved content and messaging preparation.
  • One initial website customer-agent pilot.
  • One initial AI-assisted nurture pilot for a selected sales or leasing audience.
  • Testing of content quality, routing, and human handoffs.
  • Team training and usage-monitoring documentation.

Pilot acceptance

  • Uses approved information.
  • Handles the agreed test scenarios appropriately.
  • Escalates unsupported questions.
  • Respects nurture suppression and exit rules.
  • Has a named Townline owner.
  • Has a documented usage-monitoring process.

Activation depends on the capabilities available in Townline’s HubSpot subscription, licensing, account eligibility, and suitable content. If a capability is unavailable, we will agree a revised deliverable before proceeding. Software subscriptions, AI credits, and usage charges are separate from the implementation fee.

Advanced custom agents, live inventory matching, additional websites, external-system actions, and expanded deployment are separate from the included pilots and scoped on request.

AI pilot milestones and decisions

Within the indicative 10-week implementation, with no separate fee.

WeeksPhaseMilestoneDecision point
Weeks 1–2DefineAgreed pilot brief: website topics, nurture audience, tools, owners, and acceptance scenarios.Confirm licensing and eligibility; agree a revised deliverable if a capability is unavailable.
Weeks 3–4Prepare contentApproved information sources, messaging, handoffs, and exit rules.Townline approves content, permissions, and enrollment rules.
Weeks 5–6ConfigureBoth pilots configured and ready for scenario testing.Approve any separate software or usage charges before commitment.
Weeks 7–8TestDocumented test results and corrections.Review results against acceptance criteria.
Weeks 9–10Accept and trainPilot acceptance, trained owners, and monitoring in place.Townline decides to activate within pilot scope, refine, or hold.

15–16Engagement and reporting

Whom to call next, and clear numbers for three audiences.

Stated motivation

Timing, preferences, needs, budget, and volunteered circumstances.

Observed engagement

Replies, visits, form submissions, appointments, and available website behaviour.

Qualification and readiness

Confirmed through conversation and transaction milestones.

Digital behaviour suggests interest but does not prove motivation, readiness, or eligibility.

  • Engaged-prospect views and renewed-interest alerts
  • Overdue follow-up and stalled-opportunity reviews
  • Suggested next actions supported by available evidence
  • Periodic review of whether prioritization improves outcomes

Core dashboards

Leadership

  • Sales and leasing inquiries
  • Active opportunities
  • Appointments and tours
  • Contracts and leases
  • Conversion by source and project
  • Follow-up coverage and adoption

Marketing

  • Source and campaign performance
  • Form conversion where measurable
  • Email clicks, replies, and outcomes
  • Marketing audience growth
  • Campaign-associated outcomes

Sales and leasing managers

  • New and unassigned inquiries
  • Overdue tasks
  • Opportunities without next steps
  • Upcoming and completed appointments
  • Stalled opportunities
  • Agent workload and lost reasons

Automated acknowledgments and human responses are measured separately, and an email open or click is not treated as the cause of a sale.

Metric definitions we will agree
  • Inquiry counts versus unique people
  • Opportunity creation rules
  • Scheduled versus completed appointments
  • Contract, closing, lease, and move-in dates
  • Cohort-based versus period-based conversion
  • Attribution and missing-data limitations
Optional advanced reporting
  • Looker Studio and multi-system reporting
  • BigQuery or another reporting data layer
  • Historical trend and multi-date conversion analysis
